Overview
A 62-question diagnostic across 9 domains that evaluates whether the organization is changing how it creates value with technology, with a clear ambition, a target operating model, orchestrated change, capacity to absorb it and proven outcomes, or only running digital projects. Written for the CEO, the chief transformation or digital officer and the transformation office.
Detailed Description
Many organizations call a collection of digital projects a transformation: a strategy approved at an offsite with no baselines, a roadmap that lands five go-lives on the same branch network in one month, consultants who leave with the know-how, AI agents added to processes nobody redesigned, and outcome gains that were really market effects. This assessment follows the order in which a transformation is built: ambition, sponsorship, baseline, business model choices, obligations and refresh; change approach, readiness, saturation, leadership, skills, reskilling and incentives; the target operating model, product teams, collaboration, iterative delivery, value streams, the human and AI operating model target and partners; the transformation office, roadmap, business cases, funding, risk, independent assurance and reporting; journeys, design, accessibility, channels, feedback and experience measures; process ownership, discovery, redesign, digital workflows, transformation automation demand, the agent go-live gate and capacity decisions; modernization, placement, integration, platforms, security, data, AI use cases and AI impact; innovation, experiments, emerging technology, partnerships, scaling and citizen innovation; and outcomes, adoption, the scorecard, dis-benefits and attribution, lessons, reassessment and handover. It is the hub of the Digital Transformation family (hub plus Intelligent Automation CoE). It tests the transformation and its hand-offs; depth sits with the owners, reached through named Input documents: Technology Governance and Strategy, hub of the Technology Governance family, for IT strategy and decision rights, the Intelligent Automation Center of Excellence for automation practice, Value Realization and Investment ROI for business cases and benefits, and the product, architecture, data, AI, workforce and program models listed under Dependency.
Assessment Details
Audience
CEO and executive committee, chief transformation or digital officer, transformation office. Secondary: CIO, CHRO, heads of customer experience and product, chief architect, chief data officer, AI lead, finance business partners and internal audit.
Purpose
Shows where the transformation lacks a measurable ambition or an operating model, where change lands faster than people can absorb it, where partners hold the know-how, where nobody independent checks progress, where automation and AI agents are added to unredesigned processes, where pilots never scale, and where reported gains are not attributable to the transformation.
Effort
Initial assessment: 5 to 7 hours of facilitated sessions with the executive sponsor and steering body members, the transformation office and finance, customer experience and product leads, technology, data and AI leads, and HR and change leads. Evidence gathering: strategy and baseline, operating model blueprint, roadmap and change calendar, charter and assurance plan, scorecard, change plans, experience standard, process redesign register and innovation framework.
Cadence
Yearly, aligned to the strategy refresh, and after a change of sponsor, a failed major initiative, a large AI or automation program, a merger or restructuring, or an independent assurance review that rates the transformation red.
Framework Alignment
KPIs
- Transformation Outcomes on Track - Share of strategy outcomes on or ahead of their target trajectory at the last quarterly review. Target: 70% or more (model target).
- Unapproved Saturation Breaches - Business area months where scheduled change load exceeded the agreed limit without steering approval. Threshold: 0.
- High Assurance Findings Closed on Time - Share of high-rated independent assurance findings closed by their due date or accepted by the steering body. Target: 90% or more (model target).
- Target Users Active at 90 Days - Share of intended users active 90 days after go-live. Target: 80% or more (model target).
- Outcome Gains with an Attribution Test - Share of reported outcome gains supported by a comparison test that separates the transformation's effect from market or other external effects. Target: 90% or more (model target).
